The 80/20 Rule of Brewery Equipment Decisions
Every equipment buyer focuses on the 20% that’s easy to measure: tank sizes, material grades, automation levels, and price. But it’s the 80% that’s hard to measure — the soft factors — that often determines whether a brewery opens on time, stays on budget, and operates profitably.
Equipment selection is a production-planning exercise, not a shopping decision.The process of purchasing equipment should be carefully considered — not only to save time and money but to set your brewery up for long-term success.
Here are the non-technical factors that separate successful brewery projects from expensive disasters.
Factor 1: The Supplier’s Project Management Capability
The best equipment in the world is worthless if it arrives six months late, missing critical components, with no one to help you install it. Your equipment supplier is effectively your project manager for the most capital-intensive phase of your brewery launch.
Questions to ask:
“What is your typical lead time from order to delivery?”
“Do you provide a detailed project timeline with milestones?”
“Who is our single point of contact throughout the process?”
“What happens if we encounter unexpected site issues during installation?”
A supplier who can’t answer these questions clearly is a supplier who will leave you stranded when problems arise.
Factor 2: Training and Knowledge Transfer
You’re buying more than steel tanks and control panels. You’re buying the knowledge of how to operate them effectively. The best suppliers invest heavily in training — not just a one-day walkthrough, but comprehensive operator training that covers normal operation, troubleshooting, and emergency procedures.
A supplier who hands you a manual and walks away is not a partner — they’re a transaction. A partner ensures your team can run the equipment confidently from day one.
Red flag: Suppliers who charge exorbitant fees for basic training or who limit training to a single session.
Green flag: Suppliers who include training in the package, offer remote support after installation, and maintain a library of video tutorials and documentation.
Factor 3: Communication and Transparency
Brewery equipment is complex, custom-manufactured, and often crosses international borders. Miscommunication is the single biggest cause of project delays and cost overruns.
Look for suppliers who:
Provide engineering drawings for tanks, piping, and electrical schematics before manufacturing
Specify all utility requirements clearly — water, electrical, drainage, venting, gas
Pre-assemble and test all electronics and brewhouses before shipping
Use stainless hard-piping rather than plastic piping for wort and beer
Offer WiFi and remote access capability for ongoing support
Factor 4: After-Sales Support and Spare Parts Availability
Equipment will need maintenance, repairs, and replacement parts. The question is not if but when. A supplier who can’t provide spare parts quickly — or who charges predatory prices for consumables — will eat into your profits for the life of the equipment.
Critical questions:
“What is your warranty period on major components?”
“What is your guaranteed response time for breakdowns?”
“What spare parts are included in the initial package?”
“Can we purchase a spare parts kit upfront?”
Factor 5: Cultural Fit and Long-Term Partnership
You’re entering a long-term relationship. Your equipment supplier should understand your business goals, your production philosophy, and your growth plans. They should be excited about your success — because your success means repeat business, referrals, and a lasting partnership.
When you visit a supplier’s facility (or take a virtual tour), pay attention to:
Do they seem genuinely interested in your project, or are they just pushing a standard product?
Do they ask questions about your beer styles, your target market, and your growth plans?
Do they offer suggestions that improve your plan, or do they just say “yes” to everything?
A supplier who challenges you thoughtfully is a supplier who cares about your outcome.
